90% of companies adopted AI. Only 18% actually saw the money

HCLTech and media company Raconteur surveyed 500 senior business leaders worldwide and came back with a sobering picture: 90% of organizations are using generative and agentic AI, 91% report better data access, and 90% report productivity gains. But only 18% of companies report a meaningful revenue impact from it, according to HCLTech's report. Adoption stopped being the bottleneck a while ago — the real problem is what happens after adoption.

The "Blueprint for AI Leadership" report splits companies into two groups. "AI Leaders" turn the technology into concrete growth, innovation, and better customer experience. "AI Followers" get stuck at incremental cost savings and view AI purely through a cost-cutting lens — which is exactly why they can't scale its impact across the whole business.

  • 73% of Leaders clearly define measurable AI use cases, versus 22% of Followers
  • 63% of Leaders have direct senior-leadership sponsorship for AI initiatives, versus 36% of Followers
  • 93% of Leaders have built structured employee upskilling programs, versus just 20% of Followers
  • Leaders are four times more likely to scale agentic, autonomous AI company-wide

AI has entered a decisive phase, and success will come down to how well organizations bring people, data and technology together

According to Pawan Vadapalli, Corporate Vice President and Global Head of Digital Business Services at HCLTech, the difference between the two groups isn't which AI tools they bought — it's whether AI is woven into company strategy or left as a standalone IT initiative. Deploying autonomous AI agents on its own guarantees nothing; what matters is what happens with them after launch.
